How the Work Becomes Applied

Invariant Consulting becomes applied through containers.

A container is not a method, a solution, or a promise.
It is a bounded setting that determines when meaning may carry responsibility and when it may not.

The work itself does not change across containers.
What changes is timing.

Some situations still allow ambiguity to be examined without cost.
Others are approaching a point where delay itself creates consequences.

The containers exist to respect that difference.


The Two Containers

Phase-0 (Pre-Reversibility)

Phase-0 is used before anything has crossed a point where reversal becomes expensive, political, reputational, or psychologically locked in.

It is for situations where:

  • decisions are accumulating

  • roles, strategies, or systems are forming

  • momentum is building

  • but no single irreversible commitment has been made yet

Phase-0 does not decide what should happen.
It makes sure unresolved meaning is not silently hardening into load.

You’re likely in Phase-0 if:

  • things feel increasingly complex, but nothing has fully “clicked” yet

  • multiple interpretations are coexisting without being resolved

  • decisions keep getting deferred or revisited

  • effort is compensating for lack of clarity

  • you still have room to change course without major fallout

Ground-0 (Pre-commitment)

Ground-0 is used at a specific junction where a decision is about to become hard to undo.

It applies when:

  • a choice will meaningfully constrain future options

  • delay is no longer neutral

  • proceeding without clarity will itself create consequences

Ground-0 exists only while stopping is still possible.

It does not improve decisions.
It determines whether proceeding at the current level of resolution is structurally sound.

You’re likely in Ground-0 if:

  • a decision feels time-sensitive and consequential

  • “waiting” already feels like a choice

  • the cost of getting it wrong would persist

  • you’re being asked to commit without being able to fully justify it

  • something feels off, but momentum is strong

One Last Clarification


These containers are not steps in a process.

You do not “graduate” from Phase-0 to Ground-0.
You enter the container that matches where you are now.

If neither description fits, this work may not be relevant yet.
